Whatever aggregate you're using, we used to use "plastic cement" in mortar. (dollar more than portland cement) That's supposed to sit a few minutes mixed, then plug the mixer in and "re-temper" it and it will come right back to nice. That way it's consistent & you can safely mix a little bigger batch.
